How to extract rules from SMEs without wasting their time

The fastest way to waste SME time is to leave the meeting with notes instead of logic. Good extraction is not about asking the expert to explain the process more politely. It is about forcing the right specificity while the expert is still in the room.

The benchmark is not a nicer SME meeting. It is the kind of first-pass logic a strong PM, analyst, or consultant can hand to engineering without embarrassment: thresholds, exceptions, approvals, scenarios, gaps, and source trace.

The wrong goal is capturing the meeting

Most teams waste SME time before the call is even over. They treat the session as a fact-gathering meeting, leave with a transcript or messy notes, and then start the real work afterward: rewrite, reinterpret, re-listen, and rebook because the edge cases were never forced into the open.

That is the expensive loop. The cost is not the hour you spent with the expert. It is the two weeks of ambiguity that follow because nobody left the room with reviewable logic.

If the output of the session is notes, the extraction failed.

Start with the build target, not the workflow story

Strong extractors do not begin with, 'Walk me through how this works.' They begin with the build target. What will this logic be used for? A workflow engine, a coding agent, QA scenarios, an implementation brief, or a rules review? Until that is clear, the conversation has no extraction target.

That is why strong PMs, analysts, and consultants feel so different in these sessions. They are not just listening for understanding. They are listening for what the downstream builder will need: inputs, outputs, thresholds, approvals, exception paths, undefined terms, and downstream effects.

The meeting gets sharper the moment the expert realizes the goal is not to 'tell the story.' The goal is to make the logic reviewable before build starts.

Good extraction hunts decision points, not narration

A generic interviewer asks for the normal path. A strong extractor hunts for what changes the decision. Which inputs matter? What threshold changes the route? Who can override? What counts as unusual? What changes for renewals, flagged accounts, Germany, partner-led deals, or public sector contracts?

Those questions do not make the call longer for the sake of it. They make the call denser. They trade polite storytelling for decision logic. That is how one session becomes useful instead of requiring the same expert to come back two weeks later.

The real way to respect SME time is not to keep the call short. It is to avoid needing the same call twice.

A worked example: weak question versus useful question

Take a refund eligibility workflow. A weak question is, 'Can you walk me through how refunds work?' That usually gets you the official story: support checks the request, finance reviews exceptions, and refunds are approved if they meet policy. It sounds clean and tells engineering almost nothing they can safely automate.

A useful follow-up sounds different: 'What inputs change the decision?' 'What threshold forces finance review?' 'Who can override that?' 'What happens if there is a fraud flag?' 'Do renewals follow the same path?' 'What changes downstream accounting treatment?' Now the actual branches appear.

Good extraction does not ask only how the process works. It asks what changes it, who overrides it, and where the default path breaks.

Force vague language to become testable logic

Most expensive rules arrive wearing soft language: 'normally,' 'special case,' 'manual review,' 'unusual,' 'it depends.' That language is not harmless. It is the signal that the real decision logic has not been pinned down yet.

When an expert says, 'Usually support can approve it,' the next move is not to write that sentence down. The next move is to ask, 'Usually under what conditions?' 'What amount changes that?' 'Who takes over after that threshold?' 'What bypasses the normal path?'

A transcript records the vague phrase. Extraction turns it into a rule candidate, a branch, or an explicit gap.

Translate live into reviewable artifacts

The meeting should produce more than a summary. It should produce explicit rules, a flow view, scenario examples, pseudo-code shape, open questions, and a trace back to the source statements that introduced each branch.

This is where most teams underperform. They postpone structuring until after the call, which means they lose the chance to confirm or challenge the logic while the expert is still present. The difference between recording and extraction is timing as much as format.

A transcript is evidence. A ruleset is an asset. The session should leave behind assets.

Mark what is confirmed versus inferred

No serious extractor should pretend one meeting produces perfect truth. First-pass logic is partial by nature. Some rules are confirmed. Some branches are inferred. Some gaps still need another owner or another scenario to resolve.

That honesty is not a weakness. It is what makes the output trustworthy. A good first pass makes unknowns visible sooner instead of smoothing them into polished false confidence.

Reviewable logic beats confident ambiguity every time.

When this level of rigor is worth it

This is not necessary for every workflow. If the process is simple, static, and low-consequence, a lightweight note-taking pass may be fine. But if the workflow has thresholds, approvals, regional variation, exception paths, downstream accounting or compliance effects, or a person everyone still has to chase for the real answer, you are already in extraction territory.

That is why this matters more now. AI made coding cheap. It did not make deep rule extraction cheap in the same way. If the workflow is worth automating, it is often worth extracting properly first.

The scarcest input in modern software is no longer code. It is clarified judgment.

Strong PMs, analysts, and consultants already know how to do this manually. The problem is not that the skill is imaginary. The problem is that it is scarce, expensive, and hard to apply consistently across every workflow that needs it.

A five-step extraction loop

  • Target: define what the logic will be used for before the call starts.
  • Probe: ask for inputs, thresholds, approvals, owners, and downstream effects.
  • Branch: chase exceptions, overrides, counterfactuals, and 'what changes the default path?'
  • Confirm: play rules back, separate confirmed logic from inferred logic, and log gaps explicitly.
  • Package: leave with rules, flow, scenarios, pseudo-code shape, open questions, and source trace instead of notes.

The bottom line

Good extraction is not generic meeting hygiene. It is a scarce operating skill: turning explanation into logic the next team can actually review and build from.
