Why experts explain better than they document
AI made coding cheap. It did not make judgment legible. When implementation gets cheaper faster than expert extraction does, the bottleneck moves upstream. Many teams now have more capacity to build than capacity to make the real business logic explicit.

Experts explain better than they document because the hard part of requirements work in logic-heavy systems is not writing. It is consultant-grade extraction: retrieving tacit judgment, pressure-testing it, and turning it into reviewable logic before code hardens the wrong version of reality.
The bottleneck moved upstream
For years, teams treated implementation as the scarce step in software delivery. That assumption let ambiguous requirements survive because engineering friction exposed the gaps slowly. Bad logic created delay before it created software.
That world changed. AI can turn thin requirements into plausible systems quickly. The modern risk is no longer just that unclear logic slows the build. It is that unclear logic survives the build.
Most failed automations are not failures of implementation first. They are failures to extract reality before implementation begins.
What gets lost between the expert and the build
The failure pattern is painfully common: expert conversation, meeting notes, PM rewrite, requirements doc, ticket, code. Every step looks reasonable. Every step is a lossy translation.
By the time engineering sees the workflow, remembered exceptions, unofficial overrides, undefined terms, and downstream implications have often been compressed into something that sounds cleaner than it really is.
Notes are not neutral. Every summary is a compression algorithm applied to operational truth.
Why experts explain better than they document
Most experts do not hold a workflow as prose. They hold it as cases, thresholds, exceptions, and scars. They remember what broke, when finance overrode the normal path, which customer type changes the rule, and which geography forces a different treatment.
That is why a blank template often produces a thin outline while a live conversation produces precision. Ask for the normal path and you get the version people tell themselves. Ask, 'Is that always true?' 'What changes above 20%?' 'Who can override that?' and the real system starts to appear.
When an expert says 'normally,' the expensive part of the workflow is usually about to show up.
One more question can change the whole workflow
Take a non-standard pricing approval flow. On paper, the rule can look simple: discounts outside standard pricing need manager approval. That sounds spec-ready.
Then the interview starts. Discounts above 20% go to a sales director. Multi-year deals with upfront billing need finance review. Channel deals use a different margin floor. EMEA contracts with modified data terms need legal. Renewals follow a different path. Strategic accounts can justify one override but not another.
The workflow was never a line item. It was a decision tree hiding inside a sentence.
Consultant-grade extraction is real, valuable, and scarce
Strong PMs, analysts, and consultants already know how to do this manually. They stop the story, ask for the example, challenge the vague term, and turn rambling explanation into a structured first pass.
That work is valuable precisely because it is hard to do consistently. It takes judgment, patience, follow-up discipline, and a habit of turning ambiguity into explicit branches and open questions.
The opportunity is not to replace those people with magic. It is to productize more of that extraction discipline so they spend less time on frantic note-taking and rewrite work and more time on judgment, alignment, and sign-off.
The transcript is evidence. It is not yet an asset.
Transcript-first workflows are better than nothing, but they are weaker than they look. A transcript preserves what was said. It does not recover the question nobody asked while the SME was still present.
That is the core difference between recording and extraction. Recording gives you evidence. Extraction gives you something the team can review, challenge, and build from.
The transcript is not the asset. The extracted logic is.
Conversation is necessary. It is not sufficient.
A skeptic is right to push back here. Conversation alone does not guarantee completeness. Experts can ramble, contradict themselves, or describe the ideal process instead of the real one.
That is why the work is not 'have a conversation.' The work is guided extraction with coverage pressure, contradiction handling, explicit gaps, and human review. Structural gaps can be surfaced reliably. Semantic gaps still need judgment.
Good first-pass extraction makes the unknowns visible sooner. It does not pretend the unknowns are gone.
Trust comes from explicit gaps, not polished confidence
A trustworthy first pass does not pretend completeness. It shows the missing threshold, the contradictory rule, the undefined input, the case nobody covered, and the branch that still needs human judgment.
That is why the meeting is not the output. The output is a reviewable package: rules, flows, pseudo-code, scenarios, gaps, and source trace. Trust comes from pressure-testing the logic before build, not from sounding certain too early.
Fast, reviewable clarity is far more valuable than polished false confidence.
Why this matters more in the AI era
AI made coding cheap. It did not make judgment legible.
That changes the economics of thin requirements. A vague workflow no longer dies in planning. It can become plausible software in days, which makes missing logic harder to spot and more expensive to unwind later.
