Why AI coding makes requirement ambiguity more expensive

AI can now turn half-specified workflow logic into something that looks finished. That does not reduce the cost of ambiguity. It raises it.

AI did not solve the requirements problem. It made incomplete business logic easier to operationalize.

The old friction is gone

For years, vague requirements often got exposed by implementation friction. Engineering pushed back. QA found missing branches. Delivery slowed down enough that teams had to clarify the logic before too much software existed.

Now code can move much farther on a fuzzy requirement before anyone is forced to stop. That does not mean coding, integration, or QA stopped mattering. It means that in logic-heavy workflows, more of the risk now sits before implementation.

The real failures live in the rules

Most expensive enterprise failures are not missing buttons. They are wrong thresholds, bad approval paths, forgotten exceptions, undefined terms, and local variations nobody wrote down.

Happy paths are easy. Real systems break in the 'unless' sentences experts say out loud but tickets rarely capture: unless the account already has a finance flag, except in Germany, renewals follow different rules, public sector deals need legal first.

A concrete failure pattern

Take pricing approval routing. The requirement says, 'Discounts over 10 percent require finance review.' That is enough for an AI tool to generate a clean-looking workflow, forms, validation, and handoff logic.

But the real business logic might look like this: renewals under $25k can skip finance if margin stays above threshold; Germany routes discounts above 20 percent to regional finance; public sector deals need legal review before finance; strategic accounts can be overridden by VP Sales. None of that sounds exotic to the team that lives with the workflow. It just was never fully extracted.

The result is not a broken demo. It is a plausible system that creates manual overrides, reopened tickets, Slack escalations, finance distrust, and post-launch rework. The software looked finished. The logic was not.

AI completes patterns. It does not reliably ask what is missing.

Strong teams can catch this with review, QA, domain validation, and staged rollout. But many organizations still discover the missing branch only after somebody tries to use the system in anger.

Models are good at building from supplied structure. They are much less reliable at insisting on the edge case nobody mentioned. If the requirement omits a branch, the model often produces fluent output anyway. That fluency is what makes the failure dangerous.

AI does not create the ambiguity problem. It compresses the time between vague input and operational consequence.

This is business logic debt

Technical debt slows a codebase. Business logic debt sends the product in the wrong direction. In logic-heavy systems, that is increasingly the more dangerous failure mode.

A duplicated abstraction can be refactored. A mis-modeled workflow creates broken approvals, wrong calculations, compliance misses, user distrust, and weeks of clarification after launch. When implementation is cheap, that kind of debt spreads faster because more software can be built on top of a misunderstanding before anyone stops it.

Disciplined teams will fix the stage before code

The answer is not to slow down AI. The answer is to get more disciplined about the work that happens before code.

That means talking to the person who actually knows the workflow, forcing every 'normally' and 'manual review' into explicit conditions, pressure-testing edge cases, and producing artifacts engineering can review: rules, flows, scenarios, pseudo-code, source trace, and open questions.

The teams that win will not be the ones generating the most code. They will be the ones shipping fewer wrong systems.

Five practical shifts

  • Start with one ugly workflow, not a vague transformation program.
  • Interview the expert who actually knows the exceptions, not just the manager who owns the process chart.
  • Turn explanation into explicit artifacts: rules, flow, pseudo-code, scenarios, source trace, and open questions.
  • Do not let generated code outrun reviewed logic.
  • Treat every missing branch as a product risk, not a documentation issue.

The real shift

AI did not make requirements less important. It made them more economically consequential. When implementation gets abundant, understanding becomes leverage.

AI made coding cheap. Clear business logic is still expensive. The companies that understand that shift earliest will move faster without shipping more wrong systems.
